I decided to upgrade my seat myself , so I bought 2 gel pads+ leather cover and redone seat myself. Please wait till I post all of the pictures.

There were actually 2 leather covers on my seat for some reason. When I took down first cover, I noticed damage on the seat, but nothing else was wrong with it. The original honda leather cover was soft and nice comparing to one which was on top of it.

I used glue in spray, and extra foam on top of the seat.

Leather cover was folded for long time as I had no time to fix my seat up, so it might look bad on the pictures, but after few rides it is smooth, and have to say that I will have to correct / refit some bits, pull leather more in some corners etc, but I will ride like that for 1k miles, and then redo the sit in few places. I must admit, ride is so comfy now, even on a bad road, well worth doing it.

Is that cover really leather, or just some really good vinyl?

That turned out great, and your idea to create a hot wire for digging out the foam was BRILLIANT! I have an industrial soldering iron, and it would not have occurred to me to try that. If i need to do anything, I will try that same approach. I bet that if you had put the new skin in a warm oven for a good 15 minutes it would relax. You could then spray with some adhesive and get it to attach to the seat foam. That would make for an even nicer final product.

Nice job overall on the seat!

It's leather, well that what advert said when I was buying it;-) and feels/looks like leather, hope it is now :D. The hot wire, to be honest I had to change for thinner one later on. I used it to smooth surface for the gel pad/sticky back. Smell and fumes were bad, don't recommend doing it inside. Sponge / foam is very hard and it has 2 layers, one is harder(at the bottom) and one softer on the top, I trimmed the one on the top only, it was more than enough. It was my first time making seat. After few rides, I can see I have to correct few things, 2 -3 places take staplers out and pull cover more and reattach, but that's 30 min job. Thanks for your comment.

It is not that difficult, you just need basic manual skills, some patience and basic tools. Satisfaction of doing it yourself is priceless, as well as your ass will feel happier too haha

Guy who was selling me cover sourced gel pads for me. One pad was 35 euro, seat cover was 35 euro, total of 105 euro paid + free slave labour :D I am pretty sure you can source them online.
